After the internal LED driver development and factory verification described in Series 1, the project moved into a much more demanding stage: certification, customer approval, and mass production.

The newly developed internal LED tube completed cUL and FCC certification, and product samples together with copies of the certificates were sent to a global lighting customer in the United States. Approximately two weeks later, final customer approval was received, followed by a project purchase order for 1,000,000 units for the North American market, including the United States, Canada, and Mexico.

The challenge was no longer simply to make a driver that worked. We now had to build a production system capable of repeatedly manufacturing large quantities while controlling reliability, insulation risk, workmanship, and production efficiency.

1. From Customer Approval to Mass Production

Following customer approval, mass-production preparation began for the three internal LED driver models at our manufacturing partner in Cixi, China.

The factory already operated several SMPS production lines, so basic production capacity was not the main concern. The more important issue was how to establish a quality-control system appropriate for a large North American project.

The factory's existing production process relied primarily on conventional aging. For this project, however, I requested a 100% high-temperature burn-in test for the entire production volume.

This requirement led to prolonged discussions because a 100% burn-in process required additional space, equipment, energy, handling, and production time. From the quality side, however, the purpose was clear: the burn-in process was intended to expose potential early-life failures before the products left the factory.

The discussions were eventually resolved by considering not only the current project but also the possibility of a much larger next-generation external LED driver project. That future project involved several driver configurations and a projected volume exceeding 7 million units.


2. Building a 100% High-Temperature Burn-In System

To implement the requirement, part of the factory's existing aging area was enclosed with gypsum-board panels and converted into a dedicated burn-in chamber.

The burn-in conditions established for the internal LED drivers were:

  • Ambient temperature: 50±5℃
  • Load condition: Full load
  • Test duration: 2 hours
  • AC ON/OFF cycle: 30 seconds ON / 30 seconds OFF
  • Capacity: Approximately 2,000 units per cycle

Heaters were installed around the chamber, and forced-circulation fans were used to distribute the heated air throughout the enclosed space.

Temperature uniformity was important. A chamber nominally set to 50℃ would have limited value if some areas remained substantially cooler while others became excessively hot. The objective was to expose the drivers to controlled operating stress as consistently as practical across the test area.

The combination of elevated ambient temperature, full-load operation, and repeated AC ON/OFF cycling was intended to place greater stress on the drivers than a simple short-duration functional check.

This was a practical application of the principle established in Series 1:

Quality verification should not stop at confirming that a product operates. It should also seek weaknesses that may appear after operating stress.


3. Preventing Insulation Failure Inside the T8 LED Tube

Mass-production preparation also required examination of the physical relationship between the LED driver and the internal structure of the T8 LED tube.

3.1 LED Driver Wiring

The AC input used UL 18AWG wires, while the DC output used UL 24AWG wires cut to match the LED tube length with an additional approximately 20 mm allowance for assembly.

The AC input wires were connected to the driver input, and the DC output wires supplied power from the driver to the LED module.

3.2 Conductive Aluminum Structure and Insulation Risk

The T8 LED tube used a dual-PC extrusion structure. The upper portion functioned as a translucent diffuser, while the lower portion was white. An extruded aluminum bar was installed inside the lower section to support the LED module and assist with heat dissipation.

Because aluminum is electrically conductive, insulation between the LED driver circuitry and the aluminum structure required particular attention.

The main body of the LED driver was covered with UL-certified heat-shrink tubing. However, the solder side of a PCB can contain protruding component leads. As the heat-shrink tubing contracts tightly around the board, a sharp lead could press against or potentially damage the insulating film.

If the insulation were damaged and an electrically active point contacted the aluminum structure, the result could be dielectric breakdown or an electrical short circuit.

To reduce this risk, a PET insulation sheet with a thickness of at least 0.6 mm was attached to the solder side of the PCB with double-sided tape before the heat-shrink tubing was applied.

This created an additional physical barrier between protruding component leads and the outer insulating film.


4. Standardizing Lead-Wire Processing

Electrical design alone cannot ensure stable mass-production quality. Manual assembly processes also need clearly defined work standards.

During final assembly, the AC wires were inserted through the G13 cap and mechanically secured, while the DC output wires were soldered to the LED module.

To reduce variation in these operations, the lead-wire preparation process was standardized:

  • Stripping: Remove approximately 5.0 mm of insulation from the wire ends and twist the strands uniformly.
  • Flux application: Apply flux to the exposed conductor before tinning.
  • AC wire tinning: Immerse the conductor in the solder pot for approximately 2–3 seconds.
  • DC wire tinning: Immerse the conductor in the solder pot for approximately 1–2 seconds.

The purpose of defining these conditions was to reduce operator-to-operator variation and create repeatable soldering conditions during final assembly.


5. A Production Bottleneck Appears

Once large-volume production began, another problem became visible. The heat-shrink tubing applied to each LED driver was initially contracted manually with individual heat guns.

The method worked, but its cycle time was too long for the increasing production volume. Adding more operators did not fundamentally solve the bottleneck.

This was no longer simply a quality problem. It had become a production-engineering problem that could directly affect delivery performance.


6. Applying the Reflow-Oven Principle to Heat-Shrink Processing

To improve the process, I proposed using the basic operating principle of an SMT reflow oven as a reference.

Instead of shrinking each driver's tubing individually with a hand-held heat gun, a simplified heating device could use internal heaters and forced hot-air circulation to process the drivers more consistently and efficiently.

The idea was discussed with the factory's production manager, who directed the manufacturing engineering team to fabricate a simplified reflow-type heating device specifically for the heat-shrink process.

The equipment was completed within one day and helped stabilize the heat-shrink operation, reducing the production bottleneck.

The significance of this improvement was not the complexity of the machine. It was that a production problem was addressed by borrowing a proven principle from another manufacturing process and adapting it to the actual constraint on the factory floor.


7. Establishing the Production Quality System

During approximately one month at the Cixi factory, the basic production and quality-control system for the internal LED driver was established.

That did not mean the work ended when mass production started. Between 2013 and early 2014, I made more than 20 follow-up visits to address manufacturing and quality deviations and to maintain production stability.

Through continued coordination between headquarters and the factory, the internal LED driver and LED tube production system was gradually stabilized, supporting the customer's delivery schedule and the project's quality target of 300 ppm.

This project reinforced an important manufacturing lesson: mass-production quality is not created by a single inspection at the end of the line.

Product design, stress screening, insulation protection, standardized workmanship, production equipment, and continuous process control must work together as one system.

With the internal LED tube project moving into stable production, the next challenge would be much larger: a next-generation external LED driver platform for a project measured not in one million units, but in several million.

This article is based on my actual experience in LED driver development and manufacturing quality management. It records the transition from prototype development to mass production, including the 100% high-temperature burn-in system, insulation-risk prevention, lead-wire standardization, and a process improvement developed to remove a heat-shrink production bottleneck.

The numerical conditions described here were those applied to this specific project and should not be interpreted as universal burn-in or manufacturing standards for all LED drivers. Appropriate conditions should be determined according to product design, component ratings, safety requirements, and the manufacturer's own verification process.



Series 1에서 설명한 Internal LED Driver 개발과 공장 현장검증이 끝난 뒤 프로젝트는 인증, 고객승인 그리고 대량양산이라는 더 어려운 단계로 넘어갔습니다.

새로 개발한 Internal LED Driver를 적용한 LED Tube는 cUL 및 FCC 인증을 완료했고, 인증서 사본과 제품 Sample을 미국의 글로벌 조명 고객사에 보냈습니다. 약 2주 후 최종승인을 받았으며, 미국·캐나다·멕시코 등 북미 시장을 대상으로 하는 100만 대 규모의 Project P.O.가 발행되었습니다.

이제 과제는 단순히 정상적으로 동작하는 Driver를 개발하는 것이 아니었습니다. 대량생산을 반복하면서도 신뢰성, 절연 Risk, 작업품질 및 생산효율을 안정적으로 관리할 수 있는 양산체계를 만들어야 했습니다.


1. 고객승인에서 대량양산으로

고객승인 이후 중국 Cixi의 협력사에서 세 종류 Internal LED Driver의 양산준비를 시작했습니다.

협력사는 여러 종류의 SMPS를 생산할 수 있는 복수의 생산 Line을 보유하고 있었기 때문에 기본적인 생산능력이 가장 큰 문제는 아니었습니다. 중요한 것은 북미 대형 프로젝트에 적합한 품질관리체계를 어떻게 구축할 것인가였습니다.

기존 생산공정에서는 일반적인 Aging Test를 중심으로 운영하고 있었습니다. 그러나 이번 프로젝트에서는 전체 생산수량에 대해 100% 고온 Burn-In Test를 실시하도록 요구했습니다.

100% Burn-In은 추가 공간과 설비, 전력, 작업 및 생산시간을 필요로 하기 때문에 협의가 오래 걸렸습니다. 그러나 품질 측면에서 목적은 명확했습니다. 제품이 공장을 출하하기 전에 잠재적인 초기고장을 최대한 찾아내기 위한 과정이었습니다.

협의 과정에서는 현재 프로젝트뿐 아니라 향후 예상되는 대규모 External LED Driver 프로젝트까지 함께 검토했습니다. 차기 프로젝트는 여러 종류의 Driver 구성으로 계획되어 있었으며 예상수량은 700만 대 이상이었습니다.


2. 100% 고온 Burn-In System 구축

100% Burn-In을 적용하기 위해 기존 Aging 공간 일부를 석고보드로 막아 전용 Burn-In Room으로 변경했습니다.

당시 Internal LED Driver에 적용한 Burn-In 조건은 다음과 같습니다.

  • 주변온도: 50±5℃
  • 부하조건: Full Load
  • 시험시간: 2시간
  • AC ON/OFF: 30초 ON / 30초 OFF 반복
  • 처리능력: 1회 약 2,000대

Burn-In Room에는 Heater를 설치하고 강제순환 Fan을 이용하여 가열된 공기가 내부에 고르게 순환하도록 했습니다.

온도 균일성은 중요한 관리항목이었습니다. 설정온도가 50℃라고 하더라도 위치에 따라 지나치게 낮거나 높은 온도가 형성된다면 동일한 Stress 조건이라고 보기 어렵기 때문입니다.

고온환경, Full Load 운전 그리고 반복적인 AC ON/OFF를 조합하여 짧은 기능검사보다 강한 운전 Stress를 Driver에 가하도록 했습니다.

이는 Series 1에서 설명한 품질검증 원칙을 양산공정에 적용한 것이었습니다.

품질검증은 제품이 현재 정상적으로 동작하는지를 확인하는 데서 끝나는 것이 아니라, 운전 Stress 후 나타날 수 있는 잠재적인 취약점까지 찾아내야 합니다.


3. T8 LED Tube 내부의 절연불량 예방

양산준비 과정에서는 LED Driver와 T8 LED Tube 내부 구조 사이의 물리적인 관계도 검토해야 했습니다.

3.1 LED Driver 배선구조

AC 입력에는 UL 18AWG Wire를 사용했고, DC 출력에는 LED Tube 길이에 맞추어 약 20 mm의 조립여유를 추가한 UL 24AWG Wire를 사용했습니다.

AC 입력선은 Driver 입력부에 연결하고, DC 출력선은 Driver에서 LED Module로 전원을 공급하도록 구성했습니다.

3.2 도전성 Aluminum 구조와 절연 Risk

T8 LED Tube는 이중 PC 압출구조를 사용했습니다. 위쪽은 빛을 확산시키는 반투명 구조였고 아래쪽은 흰색 구조였으며, 내부에는 LED Module을 지지하고 방열을 돕는 Aluminum 압출 Bar가 삽입되었습니다.

Aluminum은 전기가 통하는 도체이므로 LED Driver 회로와 Aluminum 구조 사이의 절연이 매우 중요했습니다.

LED Driver 본체에는 UL 인증 Heat-Shrink Tube를 적용했습니다. 그러나 PCB 납땜면에는 부품 Lead가 돌출될 수 있고, Heat-Shrink Tube가 수축하면서 PCB를 강하게 감싸면 날카로운 Lead 끝이 절연 Film을 압박하거나 손상시킬 가능성이 있었습니다.

절연이 손상된 상태에서 전기적인 활성부가 Aluminum 구조와 접촉한다면 절연파괴 또는 전기적 Short가 발생할 수 있습니다.

이를 예방하기 위해 PCB 납땜면에 두께 0.6 mm 이상의 PET 절연 Sheet를 양면 Tape로 먼저 부착한 뒤 Heat-Shrink Tube를 적용했습니다.

이를 통해 돌출된 부품 Lead와 외부 절연 Film 사이에 추가적인 물리적 보호층을 만들었습니다.


4. Lead Wire 작업 표준화

전기회로 설계만으로 안정적인 양산품질을 확보할 수는 없습니다. 수작업 공정 역시 명확한 작업기준이 필요합니다.

최종 조립에서는 AC Wire를 G13 Cap의 구멍에 삽입하여 고정하고, DC 출력 Wire는 LED Module에 납땜해야 했습니다.

작업자에 따른 편차를 줄이기 위해 Lead Wire 전처리 조건을 다음과 같이 표준화했습니다.

  • 피복제거: Wire 끝의 피복을 약 5.0 mm 제거하고 심선을 일정하게 꼬아줍니다.
  • Flux 처리: 노출된 심선에 Flux를 적용합니다.
  • AC Wire 예비납땜: Solder Pot에 약 2~3초 침적합니다.
  • DC Wire 예비납땜: Solder Pot에 약 1~2초 침적합니다.

이러한 작업조건을 정한 목적은 작업자마다 발생할 수 있는 편차를 줄이고 최종 조립에서 일정한 납땜조건을 유지하기 위한 것이었습니다.


5. Heat-Shrink 공정에서 발생한 생산 Bottleneck

대량양산이 시작되면서 새로운 문제가 나타났습니다. LED Driver에 적용하는 Heat-Shrink Tube를 작업자가 Heat Gun으로 하나씩 수축시키고 있었기 때문입니다.

작업 자체에는 문제가 없었지만 생산량이 증가하면서 Cycle Time이 길어져 Bottleneck이 발생했습니다. 작업인원을 추가하는 것만으로는 근본적인 해결이 되지 않았습니다.

이 문제는 단순한 품질문제를 넘어 납기에도 직접적인 영향을 줄 수 있는 생산기술 문제였습니다.


6. SMT Reflow Oven 원리를 Heat-Shrink 공정에 적용

공정을 개선하기 위해 SMT Reflow Oven의 기본적인 작동원리를 응용하는 방법을 제안했습니다.

작업자가 Heat Gun으로 Driver를 하나씩 처리하는 대신 Heater와 열풍순환을 이용하는 간이 가열장치를 만들면 Heat-Shrink 작업을 보다 일정하고 효율적으로 처리할 수 있다고 판단했습니다.

이 아이디어를 협력사 생산책임자에게 제안했고, 생산책임자는 제조기술 담당자에게 Heat-Shrink 전용 간이 Reflow 방식 가열장치를 제작하도록 지시했습니다.

설비는 하루 만에 제작되었으며 Heat-Shrink 공정의 생산 Bottleneck을 줄이고 작업흐름을 안정시키는 데 도움이 되었습니다.

이 개선의 핵심은 복잡한 자동화설비를 새로 개발한 것이 아니었습니다. 다른 제조공정에서 이미 사용되는 원리를 현장의 문제에 맞게 단순화하여 적용했다는 점에 있었습니다.


7. 양산 품질관리체계의 정착

약 한 달 동안 Cixi 협력사에 머물면서 Internal LED Driver의 기본적인 양산 및 품질관리체계를 구축했습니다.

그러나 양산을 시작했다고 해서 품질관리가 끝나는 것은 아니었습니다. 2013년부터 2014년 초까지 20회 이상 추가로 현장을 방문하면서 생산 및 품질상의 작은 문제들을 개선하고 양산 안정화를 진행했습니다.

본사와 협력사의 지속적인 협업을 통해 Internal LED Driver와 LED Tube의 양산체계는 점차 안정되었으며, 고객의 납기와 프로젝트 품질목표인 300 ppm을 맞추는 기반이 되었습니다.

이 프로젝트를 통해 다시 확인한 것은 대량생산의 품질은 최종검사 하나만으로 만들어지는 것이 아니라는 점입니다.

제품설계, Stress Screening, 절연보호, 작업표준, 생산설비 그리고 지속적인 공정관리가 하나의 시스템으로 연결되어야 안정적인 양산품질을 만들 수 있습니다.

Internal LED Tube 프로젝트가 안정적인 양산단계에 들어서면서 다음 과제는 훨씬 큰 규모로 다가왔습니다. 100만 대가 아니라 수백만 대 규모의 차세대 External LED Driver 프로젝트였습니다.
